A global insurer had several agile squads but no objective measure of their actual maturity. Maxxi conducted a Business Agility assessment across three dimensions (business, delivery and team), combining interviews, ceremony observation and technical analysis. It delivered a diagnosis for each squad and an evolution roadmap with proposed indicators.

The challenge

Scaling agility without knowing where each squad stood

The insurer had several squads using agile practices, but no objective metrics. Rituals were disconnected from business goals, and stakeholders had limited visibility into value.

Leadership needed to see the maturity of each team and establish actionable indicators for deciding where to evolve. Without that evidence, scaling agility meant moving forward in the dark.

How Maxxi diagnosed it

Perception, ceremonies and code examined across three dimensions

Maxxi assessed business, delivery and team by combining what people reported, what ceremonies revealed and what the code showed.

Listening and observation

Interviews with leaders, product owners, scrum masters and developers, plus direct observation of daily meetings, planning, reviews and retrospectives.

Structured maturity

Squad self-assessment using the Tuckman model and diagnosis across six agility pillars.

Technical analysis

Engineering practices, including CI/CD, code review and test coverage, and the four DORA metrics, using Jira, Bitbucket and SonarQube.

Indicators and roadmap

Maxxi's Agility Radar, proposed KPIs and SLAs, and a phased evolution roadmap.

Results

An evidence-based view of agile maturity, squad by squad

How can the agile maturity of squads be measured?

Before

Agile maturity was perceived rather than measured, with no indicators for tracking it.

After

A diagnosis for each squad, mapped constraints and a roadmap with proposed indicators.

Decision enabled

The insurer gained a reliable view of each squad's maturity and constraints across culture, process, engineering and governance, providing a basis for deciding where and how to scale agility.

“The depth and clarity of the diagnosis allowed us to see where we stood and identify our next steps with confidence. The technical depth and the way Maxxi conducted the assessment made all the difference.”

For your strategy

Agile maturity is measured, not felt

Organizations with several agile squads often face the same question: what is the actual maturity, and where should they invest to improve? A technical diagnosis that combines perception, ceremonies and code answers with evidence before investment moves to scale.
